Assigning the next step in a loan file

Decide who handles each document request, borrower question and underwriting decision before work changes hands.

A borrower replies to a document request with a question that needs the loan officer. The request is still open, but the next action belongs to someone else. Your operating plan needs to account for that transfer before automated follow-up starts.

Write responsibilities around specific actions on the file. A broad statement that the processor oversees the software leaves too much unanswered. Name the person who handles a changed requirement, answers a borrower question and moves the file back to underwriting.

Begin with the work you intend to assign

List the document tasks being evaluated. For each task, identify what the software is expected to complete and what your team must decide. Keep the actual lender requirements and your organization’s established responsibilities authoritative.

Then examine the moments when routine work changes into a question. A response can arrive with a different period, conflicting information or a request for clarification. Assign a person to review those items and specify where that person finds them.

The important handoff is the one your team can act on. A generic notification leaves the recipient opening the file to discover the problem. Ask to see the original request, returned evidence and specific question together during the demonstration.

An action ownership sheet

Use this ownership sheet as a discussion aid and adapt it to your team’s approved process.

  • Document request: Name who approves the requirement for the file and who performs the agreed request and follow-up work.
  • Uncertain response: Assign the processor who reviews missing or conflicting evidence and gives the next instruction.
  • Borrower financing question: Name the loan officer responsible for the answer and how the processing request waits for that response.
  • Changed condition: Name who confirms the current requirement before an older request continues.
  • Underwriting review: Identify who prepares the completed evidence for review and which underwriter owns the clearance decision.
  • Staff absence: Name the backup who receives outstanding actions and the record they use to take over.

For every line, include the trigger for a handoff and the place where the next action appears. If two people are listed as responsible, decide who acts first.

Rehearse one transfer of responsibility

Use an illustrative sample request for an income document. The borrower responds with a question about a change in their employment situation. Ask the vendor to show what happens to that reply and any scheduled follow-up.

Have the assigned processor inspect the question and route it according to your process. Then have the responsible person provide an approved next instruction. Follow that instruction back into the request record. Check whether a teammate can identify the owner at each point without replaying the demonstration.

Keep decision authority explicit

Keep the assigned decision owner visible when the processing task is complete.

Review the ownership sheet when the pilot scope changes or staff coverage changes. A new task needs a named owner for the questions it can create.
